Fly into Tokyo, out of Osaka (or reverse). Every leg moves west: the Hakone ryokan, Kyoto's three nights, the shinkansen to Kanazawa's preserved streets (a spectacular alpine-route detour east), then back down to Hiroshima's peace park and Miyajima's torii, finishing in Osaka's neon. Rail passes finally approach break-even at this length — price it.
What the Extra Days Buy
Kanazawa is the addition that surprises people — Kenrokuen is Japan's garden art at its peak, and the preserved samurai and geisha districts come without Kyoto's crowds. The second Kyoto day lets you add Arashiyama properly. And Nara's bowing deer get their own unhurried half-day instead of a rushed detour.
